#How big is the RTO problem for Indian D2C brands?
Published numbers vary by who counted and what they sell, so treat any single figure with care. One clear, dated set comes from Qikink, a supplier to online sellers, which published its own order data.
According to Qikink's RTO explainer (checked 26 Oct 2026), based on its orders from 1 Jan to 31 Aug 2026, the gap between COD and prepaid is wide.
COD orders had a 30.1% RTO rate, compared with 1.5% for prepaid orders.
The same page says COD made up 38.1% of shipped orders but 92.5% of all RTO orders. Qikink notes that the figures cover its own domestic orders for fashion-focused sellers and do not represent the whole Indian market. Your rate will differ.
We are not giving you a market average, because we did not find a primary source we trust for one. What the Qikink data shows is the shape of the problem: a small share of orders causes most of the returns, and they are COD orders.
#Why do COD orders come back?
Without a payment, the buyer has made no commitment. The reasons are ordinary:
- The buyer changed their mind or found it cheaper elsewhere.
- The order was placed on impulse, or by someone who is not the person who will receive it.
- The address or phone number was wrong or incomplete.
- Nobody was home, or the buyer did not want to pay at the door.
Each failed delivery costs you the outbound shipping, the return shipping and the stock tied up in transit. You pay twice for a sale you did not make. Fixing the bad orders before they ship is cheaper than fixing them after.
#What is a COD confirmation on WhatsApp?
It is one message, sent right after the order is placed, that asks the buyer to confirm. The message shows the order and has two buttons: Yes and No.
A "Yes" tells you the buyer saw the order and still wants it, and that the phone number on it works. A "No" saves you a shipment. No reply is a signal too: after 24 hours by default Chirpoo tags the order unconfirmed, and it can auto-cancel if you switch that on.
WhatsApp is the right place for this because the buyer uses it daily and a button takes one tap. The message is normally a utility template, since it is about an order they just placed, though Meta sets the category. In India that is ₹0.115 a message from 1 Oct 2026, paid to Meta (Meta pricing, checked 17 Oct 2026). Compare that with the cost of a returned parcel.
Chirpoo writes the template to Meta's rules and submits it for approval when you switch COD confirmation on. COD confirmation is a store message in Chirpoo Commerce, ₹1,499 a month excluding 18% GST.
#How does COD confirmation run in Chirpoo?
Once it is switched on, Chirpoo runs these steps for every new COD order.
- Order placed. Shopify sends the COD order to Chirpoo.
- Confirmation sent. The buyer gets their name, order number and amount with Yes and No buttons.
- Buyer taps Yes. Chirpoo tags the Shopify order and the contact
cod-confirmed. Your team packs the order. - Buyer taps No. Chirpoo cancels the Shopify order, restocks it and tags it
cod-cancelled. No shipment, no return. - No answer. After the window, 24 hours by default and adjustable from 1 to 168, Chirpoo tags it
cod-unconfirmed. Auto-cancel is off by default; switch it on if you want silence to cancel. - Doubtful reply. If they write "change address" or ask a question, the chat is in the shared inbox for a person to answer.
Try it with Chirpoo's Shopify test mode on your own phone before it talks to real customers. Read the COD confirmation guide for the full setup.
#How do you hand confirmed orders to your shipping team?
Chirpoo puts the tags on the Shopify order as well as the contact, so they show in your Shopify admin. It does not connect to shippers or courier dashboards, so the handover is a process you set, not an integration.
A simple way to do it:
- Each morning, your team filters Shopify orders tagged
cod-confirmed. - They pack and ship only those.
- Orders tagged
cod-cancelledare already cancelled. - Orders tagged
cod-unconfirmedwait for a person to call or message.
Keep the tag names short and agree them with whoever books the courier. The contact tags and segments post explains how tags work in Chirpoo.
Confirmation does not turn a COD order into a prepaid one, and Chirpoo does not collect payments. It removes some of the orders that would have come back, and it gives you a clean list to ship from.
Pair it with the other store messages. Send order updates after confirmation, and a review request after delivery. If you are choosing between tools, the ranked list of Shopify WhatsApp apps compares prices and what each includes.

Frequently asked questions about Chirpoo and this topic
What is RTO in Indian e-commerce?
RTO means return to origin: a shipped parcel comes back to you undelivered. It happens most on cash on delivery orders. Qikink's own data from 1 Jan to 31 Aug 2026 shows 30.1% RTO on COD against 1.5% on prepaid for its sellers, which is not a market average.
Does COD confirmation on WhatsApp work for every order?
It helps where the problem is a buyer who is not committed or a number that does not work. It cannot fix a courier failure. Chirpoo sends the Yes or No request for each new COD order. Silence is tagged cod-unconfirmed after 24 hours by default, and auto-cancel is off unless you switch it on.
What does a COD confirmation message cost?
Meta charges ₹0.115 per delivered utility message in India from 1 Oct 2026. Chirpoo adds nothing per message. The COD confirmation comes with Chirpoo Commerce at ₹1,499 a month excluding 18% GST, with one number and 5 team logins.
Can Chirpoo send the order to my courier?
No. Chirpoo tags the Shopify order and the contact as confirmed, cancelled or unconfirmed and keeps the chat in the shared inbox. Your team uses the tag to decide what to ship. There is no courier or NDR integration.
